The Moments That
Bring Leaders
Here

IS THIS YOU?

My clients don't typically arrive with a tidy problem statement. They arrive with a feeling — that something is stuck, the team isn't quite working, or they're capable of more than they're currently producing. Here's what that usually looks like.

Leadership Team

The team is talented — but stuck

Meetings are civil. Decisions are slow. Everyone seems aligned in the room — and then nothing changes. The real conversations are happening in the parking lot, not the conference room.

What changes

Surface the real conversation. Rebuild trust. Create productive conflict that leads to faster, better decisions — and actual commitment.

Startup / Scale-up

The company is growing faster than the culture

You've hired fast and won. But the founding team dynamic has fractured. The culture of 20 people doesn't work at 100. You're losing the people who built it with you.

What changes

People architecture for your next stage — before dysfunction calcifies into culture. Built to scale.

Organization

You're managing change — and losing people

A reorganization, merger, or strategic pivot is underway. The strategy is solid on paper. But people aren’t embracing it — or they're following out of fear, not belief.

What changes

A change strategy built on how people actually process transformation — using proven PROSCI methodology and real organizational experience.

Organization

The culture says one thing — behavior says another

The values are on the wall. The mission is in every deck. But the daily experience of working here tells a very different story.

What changes

An honest diagnosis of the gap between stated and lived culture — and a concrete plan to close it through leadership behavior and accountability.

Leadership Team

Conflict has gone underground

There was an incident. Or a slow accumulation of them. Now there's tension nobody will name. The leader doesn't know how to open the conversation without making it worse.

What changes

A structured path through the conflict — transforming it into honest, productive friction that builds trust and clarity.

Leadership Team

Smart people keep making the same mistakes

Your leadership team is experienced and capable. But there are patterns — blind spots, biases, groupthink — that keep showing up. Nobody can quite see it from the inside.

What changes

Decision intelligence work that names the cognitive patterns quietly running the show — and tools to interrupt them before they become costly.

INDIVIDUAL LEADERS

You've achieved a great deal —
and something still feels
unfinished.

Sometimes the work begins with a team. Sometimes it begins with a single leader who knows — privately — that there's a gap between who they are and who they're capable of being. These are the moments that bring individual leaders here.

The Imposter Who Won't Leave
You've been promoted, recognized, and respected. Yet a voice still whispers it won't last — that you're not quite enough for the room you're now in.

The Leader in Transition
A new role, a new chapter, or a "what's next" moment that feels more disorienting than it should for someone with your experience. You need a thinking partner who understands the altitude.

The Executive Whose Style Is Working Against Them
Feedback keeps circling the same themes. You know it. Your team knows it. You want to change — but haven't found an approach that gets beneath the surface.

The Thinker Who Overthinks Decisions
You have the data and the experience. Yet the right call still feels elusive — or you make it and second-guess it. Your decision-making process needs a redesign.

Honest about who this isn't for

Not every engagement is the right fit. Saying so upfront respects your time and mine.

  • Organizations looking for a one-day training event with no follow-through — this work requires time, commitment, and willingness to be honest about what's really happening.

  • Leaders who want to be told they're right — I'm a thinking partner, not a validator. Growth requires the ability to hear the hard things.

  • Teams that want harmony without accountability — real trust requires productive conflict, not the absence of it.

  • If you're looking for a business operating system, EOS Implementers do excellent work — that's not what this is. I focus on the humans running the system

One System
Three Entry Points.

THE THREE DEPTHS

Every engagement begins where the need is clearest — and naturally expands to address the layers beneath. This is not three separate services. It is one integrated approach to how humans perform together.

The First Depth

Individual Leaders

Every system is shaped by the people who lead it. When leaders carry unexamined biases, fast-thinking blind spots, or patterns working against them, those habits ripple outward into every team they touch. We work here first — or deepest — because the individual is always where systemic change begins, or stalls.

Mindset & Decision Quality | Cognitive Bias | Self-Sabotage Patterns | Emotional Intelligence

The Second Depth

Teams

A team of talented individuals can still fail spectacularly — when conflict goes underground, when voices are silenced, when groupthink masquerades as alignment. The goal isn't harmony. It's the productive friction that comes when people trust each other enough to disagree productively and commit fully.

Conflict Intelligence | Communication Design | Trust Architecture | Groupthink Prevention | Cognitive Diversity | Team Dysfunctions

The Third Depth

Organizations

Culture isn't a value on a wall — it's the sum of ten thousand daily decisions, conversations, and silences. Organizational transformation requires understanding human systems at scale: how change spreads, how leadership pipelines either perpetuate or disrupt old patterns, and how to build an environment where the best work is possible.

ABOUT

HUMAN SYSTEMS ARCHITECT

HBDI Certified | PROSCI | The Adult Chair Coach | Leadership Development Programs | 20-Year SPHR | Organizational Experience | IWF Fellow · Cambridge & HBS

For three decades, Cherie Caldwell has sat in the rooms where the hardest decisions get made — as a senior human resources executive at some of America's most recognizable companies. Not as an outside consultant observing from a safe distance. As the person at the table, navigating the politics, the personalities, the crises, and the quiet cultural dysfunctions that never make it into the annual report.

"I didn't just study human systems. I lived inside them — and learned exactly how and why they break."

Her career spans Comcast NBCUniversal, Delta Air Lines, The Home Depot, Kraft Foods, and the fast-moving worlds of tech with Salesloft and ForestExpress. Across every industry and company size, she found the same truth: organizations don't fail because of strategy. They fail because of people — and the systems, patterns, and unexamined thinking that govern how people work together.

Today, Cherie brings that front-row understanding to leaders, teams, and organizations navigating performance barriers and difficult organizational circumstances. Her work integrates emotional intelligence, cognitive bias research, conflict management, and organizational change into something rare: a complete picture of how human systems actually work — and what it takes to make them thrive. She is a certified Herrmann Brain Dominance Instrument (HBDI) practitioner, PROSCI-certified change management professional, The Adult Chair certified coach, trained leadership developer, and a 20-year SPHR holder. She was also selected for the International Women's Forum Fellows Program, facilitated at Cambridge University and Harvard Business School.
